What to Do After an Employee Survey: A 6-Week Action Planning Guide

The survey is closed and results are in. Now what? CorpMetrix's 6-week action planning framework helps HR and managers turn survey data into structured, measurable improvement initiatives.

Running an employee survey is just the beginning. The real value โ€” and the real challenge โ€” lies in what happens next. Organisations that act visibly and systematically on survey results see participation rates increase by 10โ€“15 percentage points in the next cycle and engagement scores improve by an average of 6 points within 12 months.

Week 1โ€“2: Results Analysis & Sense-Making

Before communicating results, HR should complete a structured analysis: (1) Identify the overall engagement score and trend vs. prior year. (2) Identify the top 3 engagement drivers (highest correlation with engagement index). (3) Identify the bottom 3 scoring dimensions. (4) Segment results by division, function, grade, and demographics. (5) Read the AI-categorised comment themes for each priority area. The goal of weeks 1โ€“2 is to develop a coherent narrative of what the data says.

Week 2โ€“3: Leadership Briefing

Present findings to the C-suite and senior leadership team. Use CorpMetrix's Executive Summary Report as the foundation. Focus on: overall health, priority improvement areas, strengths to protect, and 2โ€“3 proposed organisation-wide actions. Get leadership commitment and sponsorship before any organisation-wide communication.

Week 3โ€“4: Manager Pack Distribution

Deploy individual manager reports to all managers with 5+ team respondents. Include a Manager Conversation Guide with: a recommended team meeting agenda, talking points for sharing results, and a template for co-creating team actions. Give managers 2 weeks to run their team conversations before escalating unreviewed packs.

Week 4โ€“5: Focus Groups

For the top 3โ€“5 priority themes, run qualitative focus groups to explore the quantitative findings in depth. Focus groups should be: facilitated by an impartial HR partner (not line manager), limited to 6โ€“10 participants, focused on solutions as well as problems, and completed within 2 weeks of manager report distribution.

Week 5โ€“6: Action Plan Finalisation

Finalise the organisation-wide action plan: (1) Select 3โ€“5 priority actions (not 20 โ€” focus wins). (2) Assign an accountable owner to each action. (3) Set a clear success metric and measurement date. (4) Publish the action plan to all employees with a 'You Said, We Did' communication. (5) Schedule the next pulse survey for 60โ€“90 days out to measure perceived progress.
